How do you know you’re the bottleneck in your business? Elephant Advisory, Shehan Wijayasinghe

The short answer

Up to about $5M, the founder is almost always the constraint. The signs, and how I rebuild an owner’s capacity.

In short: Up to about $5M in turnover, the founder is almost always the bottleneck. The signs are exhaustion, burnout, a P&L that won’t move, and being busy without anything big moving. The fix isn’t a better calendar. It’s spending your time on the few things that drive your growth goal, and redesigning roles and systems so the rest moves off your plate.

I believe that up to a turnover of about $5 million, the founder is always the bottleneck. Knowing, honestly, that you’re the one creating a lot of the stress in your business is a critical step to growing it.

What are the signs you’re the bottleneck?

Most founders know this instinctively. The signs look like this:

  • You’re exhausted, or heading towards burnout.

  • The P&L isn’t moving, however hard you work.

  • You’re always busy, but nothing big is actually moving.

  • Problems seem to pop up in specific areas, so you keep fixing those areas.

Those problems can look specific. But a lot of the time they come from the same root: you’re doing things you shouldn’t be doing, and your team is doing things they shouldn’t be doing.

Isn’t being busy a good sign?

No. It’s easy to be busy in business. There’s always a to-do list, always customers, always problems. It’s much harder to be high-functioning with real capacity. The founders who grow move away from low-value tasks towards strategic work: hiring, new systems and tools, reviewing the financial numbers. If you look back in six months and nothing big moved, you weren’t short on effort. You were short on the right effort.

Is owner capacity just time management?

Sort of, but less about how good your calendar is and more about whether you’re spending time on the right things for your goal. That’s different for everyone. If you want to grow from one milk bar to five, you’ll spend a lot of time on strategy. If your goal this year is simply to be more profitable, your time goes into cost and inventory management. Know the goal first, then protect the headspace to work on it.

Can you free up your time without hiring?

Yes. Capacity comes from many places: people, systems and processes, AI and technology, or even closing a division that isn’t working. Most owners jump straight to “I’ll hire more people”, but extra people and extra systems can make things harder, not easier. Sometimes capacity is just tighter control of what you already have.

How do you rebuild your capacity?

It doesn’t take as long as it feels. A 50-person team is more complex than a team of five, but it starts the same way: accept that your current capacity is wrong for where the business is. Then:

  • Take a day off and look back. Review the last two or three weeks. What did you actually spend your days on? Was it worthwhile for what you want to achieve?

  • Set a six-month target. Decide what has to be true in six months, and be ruthless about what serves it.

  • Redesign, don’t just delegate. Realign your goals, your org structure, your performance metrics and your systems so the work sits with the right people.

  • Tell your team. Give clear feedback: “I’m doing too much, you need to do more, and here are the rules.”

A lot of personal growth comes from business growth; they’re intertwined. Getting yourself out of the way is often the biggest growth project in the business.

Frequently asked questions

Is owner capacity just time management?

Partly, but it’s less about how good your calendar is and more about whether you spend your time on the right things for your growth goal.

Can I free up my time without hiring?

Yes. Capacity can also come from systems and processes, technology, or closing divisions that aren’t working. Sometimes it’s just tighter control of what you already have.

How long does it take to get my time back?

Not as long as it feels. It starts with deciding your current capacity is wrong for where the business is, then changing roles, systems and delegation quickly.

Key takeaways

  • Being busy and having capacity are completely different things.

  • Capacity can come from people, systems, technology, or closing what isn’t working.

  • Hiring more people can make capacity worse if it adds complexity.

  • Audit the last two or three weeks of your time against your goal for the next six months.
